What Is the RACI Matrix?

The RACI Matrix is a powerful tool used in project management to clarify roles and responsibilities. The acronym RACI stands for Responsible, Accountable, Consulted, and Informed. This matrix helps ensure that every task or deliverable within a project is assigned to the right people, reducing confusion and improving team efficiency.


Understanding the RACI Matrix

  1. Responsible (R) The person or people who perform the work. They are responsible for completing the task or deliverable.

  2. Accountable (A) The individual who is ultimately accountable for the completion of the task. This person ensures that the work is done and meets the required standards. There should only be one accountable person per task.

  3. Consulted (C) The individuals who provide input or expertise. They are consulted for their opinions or advice before a decision is made or a task is completed.

  4. Informed (I) The people who need to be kept informed about progress or decisions. They are updated on the task’s status but do not need to provide input.


How to Create a RACI Matrix

  1. List Tasks or Deliverables Start by listing all the tasks or deliverables associated with your project. This helps in defining what needs to be accomplished.

  2. Identify Roles Determine the roles or team members involved in the project. This includes identifying who will be responsible, accountable, consulted, and informed for each task.

  3. Assign RACI Codes For each task or deliverable, assign the appropriate RACI codes to the team members based on their roles. Ensure clarity by specifying who is responsible, accountable, consulted, and informed.

  4. Review and Validate Review the matrix with your team to ensure accuracy. Validate that everyone understands their roles and responsibilities, and make adjustments as needed.

Let’s consider a project to develop a new software application. Here’s how the RACI Matrix might look:

  • Business Analyst is Responsible for gathering requirements and consulted during design and development.

  • Project Manager is Accountable for ensuring tasks are completed and communicates with stakeholders.

  • Developer is Responsible for coding and consulted during testing.

  • QA Tester is Responsible for testing and ensures quality.

  • Stakeholder is Consulted during requirements gathering and design, and kept Informed throughout the project.
